What is Kungfu trying to make real?
Kungfu is infrastructure for work that must survive a chat, an Agent, a process, a model, or a particular person. It gives the Work a stable identity, preserves the facts and history that shape it, makes authority and acceptance explicit, and lets the next participant continue without asking someone to reconstruct the past.
That is different from making an Agent Session longer or giving a model more memory. A Session is where an Agent acts. A Work Runtime is where the Work continues to exist.
The product is not a smarter Session. It is a machine-readable common reality that survives Sessions.
This is not ordinary dogfood
Many software companies use their own products. That can improve quality, but it does not necessarily change how the company works. Meetings still reconcile reality. Managers still route authority. Experienced colleagues still remember why a decision was made. Informal trust still determines whether a result counts as complete.
Kungfu uses Kungfu to build Kungfu for a different reason: to remove those organizational escape hatches. If a missing capability can always be repaired by adding another person, another meeting, or another layer of management, the infrastructure can remain incomplete while the organization still appears to work.
Dogfood asks whether the product works for its makers. This bootstrap asks whether the system can carry what the organization used to hide.
The human organization is the hidden Work Runtime
Today’s agents can write code, search, call tools, and carry out long chains of action. But people around them still remember the real goal, notice missing context, decide which sources are credible, coordinate parallel work, limit authority, catch repeated side effects, and judge whether the result is actually complete.
Those people are not merely supervising a model. Together they form an invisible Work Runtime: memory, coordination, facts, permissions, exception handling, causal history, and acceptance.
That runtime is powerful precisely because it is hard to see. A sufficiently capable human organization can compensate for weak agent infrastructure indefinitely. Headcount can therefore mask the very deficits an agent-native system must expose.
In the early phase of an agent-native system, more humans can make the infrastructure look healthier than it is.
The bootstrap rule
Kungfu therefore begins with a minimal, concentrated human sovereign core. The core retains judgment and responsibility, but refuses to let operational memory and coordination remain private human property.
This is not a claim that small teams are always better, or that one exceptional person should replace an organization. The bootstrap core must be unusually capable: it must hold product judgment, architecture, evidence discipline, and authority long enough to teach the runtime what a mature organization normally carries invisibly.
But every capability that remains dependent on a particular person is unfinished infrastructure, not a badge of indispensability.
Keep authority concentrated enough to make exact decisions and keep the team small enough that coordination failures cannot disappear into headcount.
Externalize memory, coordination, facts, permissions, and acceptance as durable, inspectable, machine-readable work infrastructure.
Let more people and Agents enter the same work reality without reconstructing a traditional organization around the software.

One ordinary piece of Work
Consider a bounded task: revise this page so a reader no longer mistakes Kungfu’s bootstrap for ordinary dogfood. The difference between a Session and a Work Runtime becomes visible as soon as the first Agent stops.
The organization carries the Work
- The author remembers the real intent and the rejected interpretations.
- An Agent edits files, but a successful command is mistaken for task completion.
- A reviewer asks the author what changed, what remains, and what is allowed to ship.
- A fresh Agent starts by reconstructing the task from conversation and human memory.
The system carries the Work
- The Work keeps a stable identity, intent, current state, and next action.
- Exact source, decisions, checks, and visible limits become durable facts.
- Staging authority and production authority remain separate and inspectable.
- A fresh Agent can continue from the same evidence without the author retelling it.
A small public trace from this page
The previous revision was bounded in site pull request #163. Its exact source was merged, the site checks and staging apply ran against that source, and production remained a separate approval represented by release pull request #164.
A new participant can inspect those coordinates instead of asking the author to reconstruct what happened. Today, much of this trace is carried by GitHub and Buildchain. That is partial bootstrap evidence—not proof that the finished Kungfu Work Runtime already exists.

The first useful test is ordinary: the Agent stops, the Work remains, and the next participant knows what is true and what comes next.
Why could this begin here?
Here means a founding context far from the institutional center of the software industry: without a deep bench of specialists, layers of managers, inherited procedures, or ambient organizational memory ready to compensate for missing infrastructure.
That isolation is not a virtue and it is not a romantic story about deprivation. It is a forcing condition. The system had to carry more of the Work because there was less organization available to carry it invisibly.
The same condition demanded an unusual concentration of capability. A minimal sovereign core had to make difficult product and architecture decisions while refusing to let the reasons, facts, authority, or acceptance criteria behind them remain trapped in one mind.
Kungfu could begin here because the hidden organizational runtime was too scarce to take for granted.
What must move out of human heads?
A Work Runtime must preserve more than a transcript. It must carry the identity and direction of the Work; the facts and causal history that shape it; the authority and permissions that bound action; the evidence and acceptance criteria that decide whether a result counts; and the next action another participant can safely take.
Longer context, summaries, memory, checkpoints, workflows, and supervisors can all help an Agent continue executing. They are not enough if a person still has to decide privately what became true, whether a retry repeats an external effect, or whether the executor is allowed to declare its own work complete.
Let Agents freely produce candidates. Do not let them freely produce authoritative reality.
Explicit authority does not weaken delegation. It makes larger delegation possible: facts cannot drift silently, permissions cannot expand silently, and completion cannot be self-certified by the executor.
The strongest objection
A minimal core can confuse internal consistency with universality. It may externalize one founder’s assumptions with extraordinary precision and still fail to create infrastructure that unfamiliar people can use.
That objection is correct unless the system can leave its founding context. The stronger test requires unfamiliar teams, different domains, independent implementations, external corrections, and authority that can move beyond the original author. People must receive practical value without first learning the entire vocabulary or recreating the founder in software.
Every piece of complexity must answer a real failure mode, expose a negative test, allow independent verification, and admit a simpler successor when one can carry the same responsibility. Otherwise the bootstrap has produced a private cognitive exoskeleton, not public infrastructure.
With gratitude to Douglas Engelbart
Douglas Engelbart treated bootstrapping collective intelligence as a system strategy: improve the tools, language, methods, roles, and shared knowledge environment of the people doing the improving. That was broader than software dogfood.
Kungfu is not an official continuation of Engelbart’s work. Its structural kinship is the attempt to move collective capability out of tacit organizational habit and into an environment that can itself be inspected and improved. Scale after the runtime exists
The goal is not to keep Kungfu small. The goal is to make growth non-regressive.
People who join later should not have to rebuild a traditional organization around the software. They should enter an already existing, machine-readable common reality in which Work identity, history, facts, authority, evidence, permissions, and acceptance already exist.
That is the final bootstrap test: not whether a small core can keep doing everything, but whether it can make itself progressively less necessary as an invisible runtime while human sovereignty remains explicit.
